T25 1.6D easy to stall, no low rpm torque

Hi all, i have a 1.6d non turbo t25. I’ve only had it a couple of months now and I’m working my way through all the problems one by one.

Year of manufacture 1984
Engine size 1.6D
Engine code if applicable CS
left or right hand drive Right
transmission type: auto/manual Manual 4 speed
Fuel type: lpg/diesel/petrol Diesel


The issue I’m trying to solve now relates to really poor low down torque. On any sort of hill i really struggle to get the van moving and it often stalls on any inclined hillstart. It revs fine but just doesnt seem to have enough power to move the van. If i ride the clutch a bit it will eventually move but that obviously not the right thing to do. Once moving its fine. It will do 60-65 quite happily in top and although it slows a bit for hills it has enough power when moving. Any ideas as to why? I’m thinking maybe, timing out a tooth? Injection timing way off? I was also thinking maybe clutch related but the fact it stalls rather than slips has me stumped

Are they all like that then and I'm missing something?

I haven't owned a diesel before but I always thought diesels had more low down torque than petrols?

More revs , what RPM are you stalling at ?

It's not that us diesel owners are ignoring you. I've certainly never had that sort of problem so can't really help I'm afraid. Yes they do normally have more torque for pulling away.

I had similar with mine some time ago (though mine is a 1.9 1Y engine) where it would struggle with hills but ran fine otherwise, turned out to be a restriction on the air intake side. Have you checked the air filter isn't clogged? Also check for any other restrictions/collapsed air hoses.

Hi all. I still have the same issue unfortunately.

So far I have

Put on a new cambelt. Reset pump timing 0.96mm Changed fuel filter changed air filter. I've messed about with the fuel screw bit that doesn't really appear to give me any more torque just more smoke.

I have a new clutch slave to fit at the weekend as when pulling away on hills it seems to disengage the clutch very slowly so for the cost of a new one and a new pipe I thought I may as well. Not holding out much hope though. I did wonder if at some point my van had been converted to diesel from Petrol and maybe the gearbox is not the right match but looking online it appears all the first gear ratios appear to be the same regardless of the box.

When I change the slave I'm going to blow the fuel lines through but other than that I'm at a bit of a loss as to what else to try. Any suggestions welcome

Final drive ratio will differ  with different gearboxes and would  explain your issue. See if you can read the code on the bottom edge of the gearbox,below the reverse switch.

Hiya I can't make out a code on the box unfortunately. It's heavily corroded I will try cleaning it up and see if I can see anything and report back

4 or 5 speed gearbox? 5 speed with a 4 speed shift would mean that you are starting off in second all the time.
Try to find a 1st gear under the reverse.

Omg I cannot believe it. You sir are a legend! Just tried it and it is indeed a 5 speed dogleg box I didn't even know vw did a dogleg box so never thought to try (it's my first van) It's been driving me crazy. It also has the original vw gear knob with 4 speeds on but someone must have shoved that on there at some point without checking. I cannot believe it. But well done that man!!!!

Feeling more than a bit embarrassed now. But I don t mind too much as its sorted. And I have a 5 speed 😊

What RPM are you idling at, what RPM are you stalling at ?

Is there a difference between the 4 speed and 5 speed shifter mechanism as although the gear is there I can only get in it by pressing down and selecting ( like you would do for reverse). So maybe someone has stuck a 4 speed shift mech on it? The things you find!!!

Yes 4 speed mechanism different to 5 speed. Could be that gearbox got changed to 5speed without also changing the gearstick mechanism.

OK thanks it definitely doesn't feel right just went for a drive and getting from the dogleg first to second is really hard too so I think that's what's happened.

OK so I need to look for a 5 speed mech.
